Have you adjusted the feared tension nut? Do it slowly, start with
maybe half a turn.

Lacing's also an option, it's easiest to make holes with a drill and a
small bit.

Some riders lace the bottom to give a bit more life to a swayback Brooks.
Another view is that, like leather shoes, they eventually just wear out.
A new one offers a higher firmer position and the opportunity to get a
'do over' without so much moisture next time.
